Calculate Your Lead-Cost Ceiling

Start with the job you want to win

Before choosing a channel, write down the service you want to sell, the area you can cover, your minimum project scope and the capacity you have available. A bathroom refit, a kitchen remodel and a solar installation need different questions and different examples of your work.

Then define a qualified enquiry. It might mean a homeowner inside your area, asking about a service you deliver, with a plausible budget and timeline. Record the definition before a campaign starts so you can judge lead quality consistently.

Compare four ways to generate home service leads

These are planning trade-offs, not a promise that one channel will outperform another in every market.

Which channel fits your current bottleneck?
ChannelWhere it can fitWhat to watch
Referrals and past customersYou have completed good work and can ask satisfied customers for introductions or relevant repeat work.Keep a consistent request process and record the source. Referrals alone may not match the timing or type of new work you need.
Organic searchHomeowners are researching a service and need clear information about your work, area and credibility.Build useful service content and genuine proof. Rankings and enquiry volume take time to establish; publishing a page does not guarantee visibility.
Paid search and social adsYou can fund a defined test and your team is ready to handle the enquiries it produces.Search ads respond to searches; social ads introduce an offer in a feed. Both need relevant pages, qualification and outcome tracking. Traffic stops when spending stops.
Lead marketplacesYou want to assess an outside source of enquiries alongside your own marketing.Check whether leads are shared, how suitability is defined, credit terms and the total cost per signed job. Ask the provider rather than assume exclusivity.

For a remodeling business, explore our remodeler lead generation approach. Solar installers can see our solar marketing services. FDM's service focuses on Meta ads, landing pages and CRM follow-up; the comparison above is broader than the services we deliver.

What can you afford to pay for a lead?

A low cost per lead is not enough if few enquiries become profitable work. This calculator starts with your job value and gross margin, then leaves room for the contribution you want to retain after acquisition costs.

Lead-cost planning calculator

The starting numbers are illustrative, not FDM results or industry averages. Replace them with your own estimates. Your entries stay in this page and are not sent to FDM.

Using the illustrative figures: £3,000 gross profit per job, a £1,500 total acquisition allowance per job and a £150 total cost allowance per enquiry. After £20 of fees per enquiry, that leaves a £130 advertising-cost ceiling per enquiry.

The calculation, step by step

  1. Gross profit per job: job value × gross margin.
  2. Total acquisition allowance per job: gross profit minus the contribution you want to retain.
  3. Total cost allowance per enquiry: acquisition allowance per job × your enquiry-to-job rate.
  4. Advertising allowance per enquiry: total allowance per enquiry minus monthly fees divided by monthly enquiries.

For example, a £10,000 job at 30% gross margin produces £3,000 before acquisition and overheads. Retaining £1,500 leaves £1,500 for acquisition. If one in ten enquiries becomes a job, the total allowance is £150 per enquiry. £1,000 in monthly fees spread over 50 enquiries uses £20 per enquiry, leaving £130 for advertising.

This is a planning ceiling, not a recommended bid, quoted lead price or profit forecast. Use a consistent definition of an enquiry for both your close rate and lead count. Gross margin should reflect direct delivery costs. The contribution retained still needs to cover overheads and profit; payment delays, refunds, tax and changes in project mix can affect the result.

Track what happens after the enquiry

Use one pipeline your team can keep up to date: new enquiry → contacted → qualified → consultation or survey → quote → won or lost. Give every enquiry an owner and a next action. Keep the original source and arrival date so you can connect later sales to the right campaign.

Review cost per qualified enquiry and cost per signed job alongside total leads. Separate enquiries that cannot be reached from those outside your area, unsuitable projects and quotes that were lost. Those are different problems and call for different fixes.

Run a focused first test

  1. Choose one service and a realistic area.
  2. Use accurate project photos and an offer you can deliver.
  3. Match the ad, landing page and qualification questions.
  4. Agree who responds and how outcomes are recorded.
  5. Set the budget, review date and criteria for continuing before launch.

For longer buying cycles, review early lead quality separately from final sales. A recent quote is not a lost job simply because the homeowner has not decided yet.

Common questions

Can organic search generate leads without ad spend?

Yes, a visitor can find you through an unpaid search result and enquire. Organic acquisition still involves work and costs: useful content, a functioning website, proof and ongoing attention. It is not an instant replacement for another source of work.

Should I buy more leads or improve follow-up first?

Look at where opportunities stop. If suitable enquiries are sitting uncontacted or quotes have no next step, fix that handover before increasing volume. If your sales process handles existing enquiries well but capacity is empty, a new acquisition test may make sense.

Can the same campaign work for every trade?

The structure can be similar, but the offer, images, qualification and sales process should fit the service. Solar property suitability and remodeling scope are different decisions. The campaign should reflect them.
